'84 LT31 camper...replacement engine choices?

Hi,
I have an '84 LT31 campervan which I am currently renovating.
The current diesel engine(original was petrol) takes a good 20-30 mins to warm up in this cold weather,
and will keep stalling if I try to drive before it is warm.
Not the best getaway vehicle!:)
It cruises at 55mph and struggles uphills.
 
I am thinking of camping in Chamonix this winter(log burner and -20c sleeping bag!). I don't think this current engine can handle getting up the mountain, let alone driving around Chamonix in the freezing temps!
 
So my question is which replacement engines are compatible? I heard Subaru are good. Does a VW tdi fit? What kind of price am I looking at to buy a 2nd hand one and get it fitted?
Anyone have experience with this?
